For twenty years the job was to rank. A page earned a position, the position earned a click, and the click earned a session you could measure. Assistants break that chain in the middle: the answer arrives assembled, and the source list is a footnote rather than a destination.
That does not make the work unmeasurable. It moves the unit of measurement from position to citation share — how often your material is the thing being quoted when a person asks a question in your category.
What actually changed
Three shifts matter, and only three. Retrieval replaced the index as the gatekeeper. Synthesis replaced the snippet, so partial credit is now normal. And the interface stopped being a list, which removes the visual real estate that made rank valuable in the first place.
- Passages are retrieved, not pages. Sub-headings carry more weight than titles.
- Claims need to be self-contained. A sentence that depends on the previous paragraph rarely survives extraction.
- Freshness signals are read from the page, not inferred from a crawl schedule.
Measuring citation share
Pick twenty questions a customer would genuinely type, ask them in each assistant on a fixed schedule, and record who gets named. It is manual for a week and automatable after that. The table below is the minimum you need to see a trend.
| Metric | What it tells you | Cadence |
|---|---|---|
| Citation share | Share of tracked questions where you are named at all | Weekly |
| Position in source list | Whether you are the primary source or a supporting one | Weekly |
| Assistant referrals | Sessions arriving from assistant interfaces | Monthly |
| Answer accuracy | Whether the summary of your material is correct | Monthly |
Rank told you where you stood. Citation share tells you whether you are part of the answer at all.
Structuring a page for retrieval
Write the answer first, then the reasoning. Assistants reward pages that resolve the question early and support it below, which happens to be good editing practice regardless of the audience.
Headings as questions
A heading that matches the phrasing of a real question gives the retriever a clean handle on the passage beneath it. Keep the answer within the first two sentences of that section.
Facts that travel
Numbers, dates, and named methods are what get quoted. Vague claims are paraphrased into someone else’s sentence, and the citation goes with the sentence.
Checklist
- One question per heading, answered immediately below it.
- A visible last-updated date, and a real change when you set it.
- Definitions and figures written so they stand alone out of context.
A weekly tracking routine
Thirty minutes, once a week: run the question set, log who is cited, and note any answer that describes your material incorrectly. Corrections are usually a content fix rather than a technical one, and they are the highest-value work in this whole exercise.
What to stop doing
Publishing thin pages per keyword variation, padding introductions to reach a word count, and hiding the answer three scrolls down. None of it survived the last decade of search either. The difference now is that the cost of burying an answer is not a lower position, it is absence from the answer entirely.
